In capital-intensive industries, success depends on recognizing that process design, testing, equipment selection, and project execution are deeply interconnected. Treating these as separate activities can create costly delays, quality issues, and budget overruns. Disciplined Strategic Project Management (SPM) and a holistic systems approach are fundamental to delivering reliable results.

Traditional chemical and pharmaceutical processes provide a clear example. From reactor design and solid-liquid separation to purification, drying, milling, and final packaging, every unit operation affects the next. Decisions made early in the process determine equipment requirements, testing strategies, and operational performance. To manage this complexity, SPM and the Specification Document Index (SDI) help establish accountability, maintain specification control, and align end users, vendors, and engineering teams throughout the project lifecycle.

Bringing SPM & SDI to Battery Industry

The rapidly expanding lithium-ion battery industry presents an even greater challenge.  The Perlmutter & Idea Development approach for these applications is to THINK like a battery materials processor but ACT like a chemical plant. With its 40+ years of experience, P&ID is uniquely positioned to assist for a safe and reliable battery process and project.  My recent column in Chemical Processing magazine, Barry on Batteries, provides more details on our approaches.

Unlike conventional chemical projects, the battery value chain involves multiple stakeholders, including chemical suppliers, battery manufacturers, automotive OEMs, recyclers, and refiners. Geopolitical pressures, supply chain shifts, and evolving battery technologies introduce additional uncertainty that directly impacts large-scale investments.

Take battery-grade graphite. Unlike lead pencil graphite, this must meet pharmaceutical-level purity standards, often measured in parts per billion. Natural graphite ore undergoes numerous processing steps, including grinding, shaping, purification, drying, coating, carbonization, and magnetic separation. Each stage presents opportunities for contamination or off-specification production, making rigorous holistic systems integration and strategic project management essential.

The same complexity exists with cathode active materials, electrolytes, separator foils, and the growing use of recycled feedstocks. Recycling lithium-ion batteries introduces additional pretreatment, hydrometallurgical, and pyrometallurgical processes, each requiring precise coordination to achieve the quality demanded by cell manufacturers.

Ecosystem Integration is Essential

The future of the critical minerals and materials production depends on moving beyond isolated operations toward an integrated ecosystem. Strong partnerships among suppliers, manufacturers, OEMs, recyclers, and refiners will be critical to reducing risk, ensuring quality, and successfully scaling up. A holistic process systems approach, supported by effective SPM will be the foundation of that success.
